There are many teams that struggle with the “last mile” in developing and shipping software. This story is about a team that had trouble getting everything tested by the end of the Sprint, and how, through visualization of work, they were able to change how they organized themselves, and started shipping software reliably.

Featured Book of the Week: Agile Retrospectives: Making Good Teams Great, by Larsen and Derby

Agile Retrospectives: Making Good Teams Great, by Larsen and Derby is probably the most talked-about book on Agile Retrospectives and it helped Joe understand the role of the retrospectives as well as to prepare and facilitate great retrospectives. This was the book that helped Joe learn to appreciate Agile Retrospectives.

As a developer, starting your first Scrum Master assignment is not easy. In this story, we hear about how easy it is to stay in the developer mindset in our first Scrum Master job, and what that means for the team and yourself. We discuss how Scrum Masters can learn to step back, even if they “know” what to say.

From a user-centric PO, to the PO that could not make decisions. We talk about the Product Owner interaction with the team, and how certain approaches can destroy the team’s ability to deliver value.

The Great Product Owner: How PO’s can help teams better understand the users

The team was so focused on developing the technology that they forgot to listen to the users’ needs. Luckily the PO was on top of the situation and was able to help the team understand where they were failing to consider the user needs. The PO was focused on serving the stakeholders and users, and through that was able to bring the team along. In this segment, we also talk about the importance of defining clear and concise Sprint Goals.

The Bad Product Owner: How to engage and create alignment with stakeholders

Jakub wants to help PO’smake decisions and to engage the stakeholders. For that, he developed an approach based on a game where both PO and stakeholders participate, which helps build a common understanding of value, risks, and opportunities.

Listen in to learn about the game, and how it helps create stakeholder alignement.

Are you having trouble helping the team working well with their Product Owner? We’ve put together a course to help you work on the collaboration team-product owner. You can find it at: bit.ly/coachyourpo. 18 modules, 8+ hours of modules with tools and techniques that you can use to help teams and PO’s collaborate.

Jakub’s focus as a Scrum Master is to help teams be effective. However, “effective” is not necessarily easy to define. So Jakub helps his teams work on their own definition of effective, so that they reflect on, and start working towards being effective.

In this episode, we refer to the Scrum Guide, where the Scrum framework is defined.

Featured Retrospective Format for the Week: Nudging a team towards self-organization

In this segment, we talk about the importance of tailoring the retrospective format to the needs of the team. Jakub describes how this simple format around a discussion about topics the team already wanted to discuss, created the energy and motivation for the team to start their journey to self-organization.

Jakub was working in an organization that needed a culture change. At first, the difficulty was how to address the topic. Culture is a fuzzy enough idea that even talking about it isn’t easy. Jakub and the team at that organization decided to setup a conversation about emotions. Using a card-facilitation technique they helped the teams co-create the Vision for where they wanted the culture of that organization to go.

Jakub shares the aspects they focused on to be able to define, and later change the culture of that organization.

This team had a conflict that no one wanted to address. The team behaved as if they just hoped things would go back to normal. It was wishful thinking, though. Things got so bad, that the team members started to fake agreement, just to avoid facing the conflict. Jakub wasn’t happy with the situation, and started working on how to resolve that conflict, and learned key lessons on how to prepare to handle the conflict.

Featured Book of the Week: The 7 Habits of Highly Effective People, by Stephen R. Covey

In the book The 7 Habits of Highly Effective People, Jakub discovered a guide on how he could live his life to the full potential. In the book, which he still re-reads, he finds something new every time he picks it up. It’s a book that reminds him of what an Agile life could look like.

As Jakub took on the challenging role of being a Scrum Master for 7 teams, he started facing the problems that come with over-committing (as a Scrum Master). The typical running around just to be present at the teams’ meetings started to take its toll. Jakub did not know how to handle that many teams, and that led to a reflection and learning that stayed with him forever: he had turned Scrum into the outcome that he was pushing teams towards, instead of the tool that helps them succeed.

From the focus on Value and Product Vision to the aspect of growing great PO’s. Two aspects that Scrum Masters must keep in mind at all times.

The Great Product Owner: Sharing and evolving the product Vision at all times

Great Product Owners aren’t afraid to share their Vision for the product or service they work with. But they also exhibit an interest in what other stakeholders (including the team) can bring to the product, and even change their Vision if that is needed. In this conversation with John, we discuss the focus on value, and how great PO’s focus the team on delivering value at all times.

In this episode, we refer to a previous episode on Lean and Agile Financial Planning, as well as the 2020 version of the Scrum Guide (PDF LINK).

The Bad Product Owner: Helping grow great Product Owners.

In this segment, we talk about how Scrum Masters can have a big influence on the role of the Product Owner. We discuss how that influence can derail the team, and the PO by focusing the PO on aspects that are not critical for the success of the team and the PO. We then discuss what Scrum Masters can do to help PO’s, starting from the perspective and experience they have at that time.

When we discuss success with John, he brings up the idea that Scrum Masters that are successful have the ability to go off and do something else (outside the team) while the team focuses on their own goals and Sprint. In this episode, we also describe 7 characteristics of great Scrum teams.

Featured Retrospective Format for the Week: Scrum Builders

The Scrum Builders game that John Albrecht developed, is about helping teams reflect on their actions during the Sprint. John was working with a team at the time that was constantly overcommitting and needed to reflect on what was pushing them towards that anti-pattern.

Listen in to learn how to use the game to help your teams reflect on their behavior during the Sprint.

“Everything we do is about change.” This is the phrase we start the episode with. John shares his experience on how to bring and support change in organizations and teams. In particular, we hear the story of a startup, and how bringing people together to a shared goal was the task at hand.

In this episode, we talk about the Google Design Sprint as well as the NoEstimates book.

Conflict is a natural process in teams. How teams handle, and survive conflict becomes therefore a critical aspect of their work. In this episode, we explore some of the skills/tools that help teams survive and benefit from (constructive) conflict, instead of suffering and being destroyed by (destructive) conflict.

Featured book of the Week: One From Many, The Rise Of The Chaordic Organization by Dee Hock

In One From Many, The Rise Of The Chaordic Organization by Dee Hock, John found a book that gave him a different perspective of organizations and the role of “order” and “control” in management. In this real-life story about the creation of VISA (the credit card and payment processing organization), John found many ideas that help us navigate complex organizations. In this episode, we also talk about Wardley Maps, Complexity, and the Cynefin framework.

The story that John shares with us, starts when Project Management transformations were a thing. He went through a PRINCE2 adoption process, which led to the emergence of the inevitable silos. John started searching for better alternatives and found Extreme Programming, Scrum and Kanban. As he tried to play the servant leader role that comes with Scrum, however, he discovered that there’s a good and a bad way to be a servant leader. Listen in to learn when to stop serving, and when to be a true leader!

Sharing the passion for the product with the team is a great way to energize the team while sharing the Vision for the product.

In this episode, we also about how to solve the “everything is a priority” anti-pattern, even if the PO does not want to!

The Great Product Owner: Sharing the passion and energizing the team

This Product Owner was “an energizer bunny” for teamwork. The PO worked with the team when needed, was decisive in decision making, included the team as much as possible and had a real passion for the product. All of this brought great energy to the team.

The Bad Product Owner: Resolving the “everything is a priority” anti-pattern

The Product Queen, is a PO anti-pattern, where the PO wants everything, and they want it now, just like that famous Queen song. However, this anti-pattern does not stop there. This particular PO also wanted everything to be “high-priority”. You may think it is impossible for a Scrum Master to help this PO, but you are wrong. Laurens shares with us an approach that helped this PO change their approach and be very clear on priorities!

As Scrum Masters, we try to grow high-performance teams. In this episode, we talk about what might help teams become high-performing. We discuss the Team Vision, and how that can help teams progress and have fun on their way to high-performance.

In this episode, we refer to the Retrospective’sPrime Directive, which was crafted by Nrom Kerth, author of the Project Retrospectives book

Featured Retrospective Format for the Week: The Timeline

When helping teams reflect, one of the most important things is to help them “see” the same events, and causes, so they can then analyze them and come up with possible solutions to try. But how do we help teams visualize what happened? In this episode, we talk about the Timeline Retrospective, a way to help the team visualize and come to a common agreement on what happened, so they may define improvement actions based on a shared understanding of the past.

A “big bang” approach to Agile adoption isn’t easy to pull off, and it may not even be a good idea in some cases. That was also Laurens’ thinking until he saw it happen in front of his eyes. From one day to another, 900 people were trained, and moved willingly to an Agile way of working. If you are a skeptic of “big bang” agile transformations, listen in. You might be surprised!

In this team, the right mindset was there. They wanted to transform the way of working to follow their self-defined moto: “quality without compromise”. However, the mindset wasn’t enough. Even as the team discussed and discussed how to get better, it was missing one key aspect: the actual doing of the work. Listen in to learn how to help teams that are stuck in “discussion” mode.

Extreme Programming Explained by Kent Beck is a foundational book in the Agile movement, and inspiration for Laurens to define his own approach to Agile. As Laurens puts it: “Extreme Programming transformed my way of working”.

Customer collaboration over contract negotiation is one of the Agile values. Even if that value has been there since the start of the Agile adoption process, its application isn’t easy. We have quite a few episodes on how difficult this value is to apply in practice, and this episode isn’t an exception. All of these stories have insights that are critical to learning how to apply this value. In this episode, we talk about how fulfilling a contract is never enough, and how the customer must be brought on board, and be part of the decision making all the way.

In this episode, we refer to Kent Beck and Extreme Programming.

In this episode, we talk about the focus destroyer and the 5 characteristics that successful PO’s share.

The Great Product Owner: 5 characteristics of successful PO’s

We talk about  5 characteristics that great Product Owners have. From the ability to listen to the team and customers to their focus on measuring the impact of their ideas/product on the customer.

The Bad Product Owner: “Everything is a priority” anti-pattern

“Everything is a priority” is a phrase that points to a PO that can’t make decisions, or is unaware of the priorities that matter for their customers. However, there’s where the anti-pattern starts. There are many more consequences from that perspective/attitude like the team losing focus and not being able to finish the things they started.

This particular team acted more like a set of independent individuals. While trying to figure out why Nikoletta found out that they were missing a common goal and purpose. Nikoletta set about working with the team to understand why that was the case and to help them overcome the lack of shared goals with the aim of helping them collaborate better.

In this episode, we refer to the concept of “holding the space” and the “Personal Maps” tool that helped Nikoletta understand better the team members and their motivation.
