David was working with a new part of the company that had just been acquired by his employer. This new unit had been using Agile for 2 years when David arrived, but all they had was a 2-day training by a local Agile Coach. As he started to dive in, David noticed that the team was unable to challenge the VP’s, they just took orders and never brought their creativity into the process. In this episode, we walk through a change process where this team went from being order takers to taking ownership for their work and the product. We discuss how a Scrum Master can help teams step up, even when senior managers are involved. Oh, and listen to the end, there’s a surprising change in this story!

In this team, we could see the team members cared for the product they were working on. However, they cared so much, they started to allow themselves to “dive into the code and refactor” at will. Eventually, that care for the product was translated into an anti-pattern: caring more about the code, than the people using the product. Does your team care more about the product than the users? Sprint Goals are a tool for the PO to communicate with the team and Stakeholders. However, not all PO’s know how to use them, or even try. When PO’s aren’t able to communicate the value to the team and stakeholders, then bad things can happen as we learn in this week’s PO anti-pattern segment.

The Great Product Owner: Using Sprint Goals as a way to collaborate and communicate with Stakeholders

Sprint goals are a tool that helps teams focus and make decisions, however, those goals don’t create themselves. A great Product Owner is able to prepare those Sprint Goals in a way that speaks to the team. In This segment, we refer to a technique by a PO that brought several possible goals to the Sprint Review, and asked the stakeholders to help them choose the right goal for the Sprint. 

In this segment, we also refer to Martin Dalmijn’s work (Martin has been a guest here on the podcast).

The Bad Product Owner: Value delivery as the focus for Product Owners 

This segment starts with a sad story, that of a PO that was fired after 9 months of work with their team. The reason: they had no way to show the value of what the team had delivered in those 9 months. A critical responsibility for a Product Owner.

When working with a team, Mark noticed that the team was composed mostly of people that preferred to work in silence. They were introverts. However, their desire for privacy started to affect the team’s performance. Mark started to think about how to create more engagement and communication in the team, and designed a working agreements session to help the team understand how their distance was starting to affect their performance.

The attitude that the PO exhibits will fundamentally affect their effectiveness in the role, and in this episode, we explore 2 contrasting attitudes in the PO role.

The Great Product Owner: The great Collaborator

A great Product Owner is able to collaborate with the teams and the stakeholders, through their listening skills and ability to communicate ideas and why they matter for the product and the customer. Another great asset for a Product Owner is to be able to understand and evaluate technical debt together with the team. Finally, we talk about how great teams have the PO inside, and as a key part of the team.

The Bad Product Owner: The bossy PO

In this segment, we talk about how PO’s sometimes take a “bossy” perspective and are not able to understand their role. They might think they are “the boss”, and can just give orders to the team. In this segment, we also discuss the concept of the “product team”, as opposed to having the product focus only in the PO role.

Med Marouanne joined a large organization to work on a big Agile transformation. We was working with more than 10 teams in a difficult environment. The teams had started doing their cross-team collaboration using the Scrum of Scrums pattern, but when Med Marouane attended the Scrum of Scrums, he noticed the teams were merely reporting to each other. And, most importantly, they were sharing excuses for what was not delivered, instead of working together to overcome the challenges they faced.

When Med Marouane joined this team, he observed that the team was missing daily collaboration, and that the culture was to blame others when problems happened. While working with this new team, he recognized that Agile is a different philosophy for software development, and that the quality of the work is directly affected by the mood, and motivation of the people working.

In this episode, we refer to Extreme Programming, an Agile approach that had a bias towards great technical practices.

The Great Product Owner: The PO that facilitate conversations and short feedback loops

This PO had a positive attitude, knew the product very well and was able to create communication opportunities between the team and the stakeholders. The PO was able to create, within the team, the idea that the team was working for the stakeholders, not the PO. Finally, this PO was able to create the opportunity for very short feedback loops. 

The Bad Product Owner: The very busy, multi-hat PO problem

When PO’s wear many hats, that creates time and focus conflicts for the PO. It’s hard for such a PO to separate their day-to-day responsibilities from the answers that the team needs, and prioritization becomes a problem. Inevitably, the PO with many hats is very busy, and ends up pushing the team by telling them exactly “how” they should do their work. It’s up to us, Scrum Masters to help the organization solve this problem, and in some cases the organization might not even recognize this as a problem!

When Artur started working with payroll, he did what most Agile Coaches and Scrum Masters would do. He suggested that the team stop to learn about Agile. However, this team’s work was continuous and if not completed people would not get paid their salary! This called for a different approach, and we discuss how Artur had to reinvent his role as a coach to help this non-software team.
